PPAP is the final exam. APQP is the entire semester leading up to
it. Suppliers who treat PPAP as a standalone paperwork exercise,
disconnected from the planning that should have happened months
earlier, are usually the ones scrambling to explain gaps in their
submission.

What APQP actually is

Advanced Product Quality Planning (APQP) is an AIAG framework for
planning a new part or product launch from initial concept through
full production, structured specifically to catch problems while
they’re still cheap to fix rather than after tooling and production
lines are already committed. It doesn’t replace PPAP — PPAP is the
formal approval submission that comes out the other end of a
well-run APQP process.

1. Plan & Define Establish customer requirements and program goals before design work starts
2. Product Design and Development Verification Verify the design itself meets requirements before committing to a process
3. Process Design and Development Verification Verify the manufacturing process can actually produce the design as specified
4. Product and Process Validation Run a production trial to confirm the process performs at full rate — this is where PPAP submission happens
5. Launch, Assessment, and Corrective Action Monitor early production and feed lessons learned back into the process

Why the sequence matters

Each APQP phase is meant to catch a different category of problem
before it becomes expensive — a design flaw found in Phase 2 costs a
redesign; the same flaw discovered after Phase 4 production validation
can mean scrapped tooling and a missed launch date. Suppliers who
compress or skip early phases to save time upfront are usually the ones
who end up doing expensive rework during PPAP submission or, worse,
after launch.

APQP originated in the automotive industry through AIAG, but the
underlying discipline — plan the launch, verify the design, verify the
process, validate at production rate, then monitor — has been adapted
well beyond it, including sector-specific variants like APQP4Wind for
wind-energy component suppliers. The framework generalizes because the
core problem it solves, launching a new part without expensive
surprises, isn’t unique to automotive.
