Value Stream Mapping: VSM vs. Process Mapping vs. Spaghetti Diagram

Value stream mapping isn’t complicated — a current-state map, a future-state
map, and a plan to close the gap between them. What trips teams up isn’t
the method, it’s confusing VSM with process mapping or a spaghetti
diagram, and running out of steam right after the map is finished, before
anything on it actually changes.

What value stream mapping actually is

A value stream map traces everything it takes to get a product from
order to delivery — not just the production steps, but the information
flow that triggers them: how a customer order becomes a production
schedule, how material gets pulled or pushed between stations, and where
inventory piles up waiting. The standard symbol set traces back to Mike
Rother and John Shook’s book Learning to See — it’s a widely
adopted convention, not a formal ISO standard, so most plants adapt it
slightly to their own process.

The map itself has two versions: a current-state map (how the process
actually runs today, warts and all) and a future-state map (how it should
run once waste is designed out). The gap between the two becomes the
improvement plan — which is also where most of the real value sits, not
in the map itself.

They’re not competitors — a VSM often points to a specific station worth
a spaghetti diagram, or a specific handoff worth a detailed process map.
Starting with VSM gives you the system-level view before you zoom into any
one piece of it, so the detailed tools get pointed at the part of the
process that actually matters instead of wherever happens to be easiest to
map.

Running a VSM event with a small team

You don’t need a large team or a consultant to get a useful first map.
A current-state map for one product family, walked by 3 to 5 people who
actually touch the process, can realistically be built in a day. The most
common first-timer mistake is mapping from memory in a conference room
instead of walking the actual floor — the map has to reflect what’s really
happening, including the messy parts, or the future-state plan gets built
on a fiction.

Data collection doesn’t need to be precise to the second. Rough cycle
times, a count of work-in-process inventory at each station, and how often
a changeover happens are usually enough to see where the waste is. Chasing
stopwatch-level precision on the first pass tends to slow the team down
without changing the conclusions.

Team composition matters more than team size. Include at least one
person who actually works the process day to day, not just supervisors —
operators routinely know about workarounds, informal buffers, and
bottlenecks that never make it into a written procedure. A map built only
by management tends to reflect how the process is supposed to run, not how
it actually runs, which defeats the point of walking the floor in the
first place.

What happens after the map

The future-state map is really a list of kaizen bursts — specific spots
where waste needs to be designed out. Some of those are small enough to
just fix directly; others are big enough to need their own kaizen event or
a structured A3 investigation before anyone touches the process. Treating
the map as the deliverable, instead of the action plan it points to, is
the single most common way a VSM effort produces a nice wall poster and
no actual change.

A practical fix: before the mapping session ends, assign an owner and a
rough timeframe to every kaizen burst on the future-state map. An
unassigned action item on a poster in the break room has a predictable
fate — it stays exactly where it is until the next VSM event rediscovers
the same problem.

The number that usually surprises people

Along the bottom of a value stream map runs a timeline ladder — cycle
time (how long each step actually takes to do the work) on one line, and
lead time (how long the product sits waiting between steps) on another.
The first time most teams build one, the ratio is the uncomfortable part:
the actual value-adding work is often a small fraction of the total lead
time, with the rest spent sitting in queues or inventory between steps.
That gap is usually the single biggest opportunity on the map, and it’s
invisible until you draw the ladder.
