Six Sigma’s belt system borrows its ranking language from martial
arts, but the actual difference between a Green Belt and a Black Belt
isn’t skill level in the way a karate belt is — it’s how much of the
job is Six Sigma. A Green Belt runs projects on top of their regular
role. A Black Belt’s regular role is running the projects.
Where Six Sigma came from
Engineer Bill Smith introduced Six Sigma at Motorola in 1986 as a
statistically grounded approach to reducing process variation. It stayed
a Motorola-specific method until General Electric, under CEO Jack Welch,
made it central to company strategy starting in 1995 — that adoption is
what actually accelerated Six Sigma into the Fortune 500 mainstream. The
name itself refers to a statistical target: a process running at “six
sigma quality” is assumed to produce fewer than 3.4 defects per million
opportunities.

DMAIC: the method underneath the belts
Whatever belt level runs a project, the underlying methodology is
usually DMAIC: Define the problem and project scope, Measure current
performance with real data, Analyze that data to find root causes,
Improve the process based on what the analysis actually shows, and
Control the improved process so it doesn’t drift back to the old
behavior. The Control phase is the one most commonly shortchanged —
teams that nail Improve but skip building a lasting Control mechanism
often watch the gain quietly erode within a year.
Six Sigma vs. lean: not competitors
Six Sigma and lean get pitched against each other more often than
they should be — in practice, most mature improvement programs run them
together as “Lean Six Sigma.” Lean is fundamentally about eliminating
waste and improving flow; Six Sigma is fundamentally about reducing
variation using statistical rigor. A process can flow beautifully and
still produce inconsistent output, and a statistically tight process can
still be full of non-value-added waste — the two disciplines solve
different problems.
